Value stream mapping software: how to choose a VSM toolMap the flow, find the waste, design the future.

Value stream mapping software, or VSM software, lets you draw current-state and future-state maps with the standard symbols, then works out the timeline of lead time against value-added time. Options run from free online diagram tools with a VSM shape library to dedicated tools with data boxes, simulation and versioned maps. For the method itself, see the value stream mapping guide.

The basics

What is value stream mapping software?

Value stream mapping software draws current-state and future-state maps with the standard symbols. It adds the timeline that compares lead time with value-added time.

A value stream map shows the material and information flow for one product family, from supplier to customer. Mike Rother and John Shook set out the method in Learning to See.

Some tools add simulation or process mining. Simulation tests a future state before you change the floor. Process mining builds a map from system event logs.

Paper, spreadsheet or software?

Most practitioners draw the first map in pencil at the gemba, walking the process from the customer end. The paper-first VSM guide explains why.

Software helps when you need a clean map to share or want the lead time math done for you. It also keeps maps current across many product families.

The routine it supports

  1. 1Pick a product family
  2. 2Walk the gemba on paper
  3. 3Draw the current state
  4. 4Calculate the lead time
  5. 5Design the future state
  6. 6Plan kaizen bursts
Then the loop starts again, from the new standard.

Free value stream mapping software and online VSM tools

Many general diagramming and online whiteboard tools include a value stream mapping shape library, often on a free plan. They are fine for drawing a clean map to share after a gemba walk.

What they usually lack is the arithmetic. You type the timeline and lead time yourself, and nothing updates when a cycle time or inventory count changes. Dedicated VSM tools calculate those from the data boxes as you draw.

Value stream mapping symbols the software should include

At a minimum, look for process boxes with data boxes, inventory triangles, push arrows, supermarkets, kanban signals, manual and electronic information flows, kaizen bursts and the timeline. The value stream mapping symbols guide explains each one.

Data boxes matter most. They should hold cycle time, changeover time, uptime, batch size and the number of operators, so the tool can work out lead time and value-added time for you.

Value stream mapping vs value stream management software

Value stream mapping software draws a map of a process, usually from data gathered at the gemba. It is common in manufacturing, healthcare and office processes.

Value stream management software is a different category for software delivery. It measures flow continuously from the tools engineering teams already use, rather than drawing a map by hand.

Buying guide

How to choose Value Stream Mapping Software

Who it's for: Lean practitioners, process excellence teams and consultants who map processes to find waste and design better flow.

What to look for

Standard VSM symbols

The full symbol set, with data boxes for cycle time, changeover, uptime and inventory.

Automatic timelines

Lead time and value-added time calculated from the map as you draw.

Current and future state

Versioned maps so you can compare where you are with where you are going.

Simulation or mining

Some tools test a future state with simulation or build maps from system event logs.

Common mistakes

  • Mapping from a conference room instead of walking the process.
  • Drawing a beautiful current state and never building the future state plan.
  • Mapping too much at once. Start with one product family.

Before you choose

Questions to ask vendors

  1. 1Do you support standard VSM symbols and data boxes?
  2. 2How are lead time and process time calculated?
  3. 3Can several people edit a map at the same time?
  4. 4Can maps be exported for workshops and reports?

FAQ

Value Stream Mapping Software: common questions

What is the difference between a process map and a value stream map?
A process map shows steps and decisions. A value stream map shows material and information flow for a product family, with time and inventory data that reveal waste.
Can I map a value stream on paper?
Yes. Learning to See, by Rother and Shook, recommends drawing the first map by hand at the gemba. Software helps to share, update and calculate.
What is process mining?
A technique that reconstructs real process flows from event logs in systems such as ERP and CRM. The result shows how work flows in practice.
Is value stream mapping a lean tool?
Yes. It is one of the core lean tools for seeing a whole process and the waste between steps.
Can I do value stream mapping in Excel or Visio?
Yes, with a symbol library. Dedicated tools add automatic timelines and lead time calculations, which save time on larger maps.
Is there free value stream mapping software?
Yes. Many diagramming and whiteboard tools offer free plans with VSM shapes. They rarely calculate the timeline and lead time for you. The [flow efficiency calculator](/calculators/flow-efficiency) does that arithmetic from your step times.
What is the difference between a current state and a future state map?
A current state map shows how the process works today. A future state map shows the improved flow you plan to build, with the kaizen bursts needed to get there.
What does VSM stand for?
Value stream mapping in lean practice. In software delivery, VSM can also mean value stream management, which is a separate category.
